There’s a quiet illusion spreading across leadership teams.
Someone asks:
“Are we using AI?”
And someone answers:
“Yes, of course. We use ChatGPT.”
The room relaxes.
But AI adoption isn’t binary.
It’s not a yes-or-no checkbox.
It’s a maturity curve.
And without a shared definition of maturity — especially at the leadership level — most organizations overestimate where they stand.
The Conversation That Exposed the Gap
Recently, I was speaking with a leadership team and asked a simple question:
“On a scale from 0 to 10, how mature is your organization’s AI adoption?”
The answers ranged from 2… to 7.
Same company.
Same tools.
Same processes.
Completely different assessments.
That gap wasn’t a technical issue.
It was a leadership one.
Because if the leadership team cannot align on maturity level, there is no coherent transformation strategy — only scattered experimentation.
The Leadership Mistake: Delegating AI to Technology
One of the most common structural mistakes I see is this:
AI initiatives are delegated to the technology team.
The CIO or Head of IT is asked to “explore AI.”
Pilots are launched.
Tools are tested.
Vendors are evaluated.
But operational workflows remain unchanged.
Decision-making architecture remains unchanged.
Incentives remain unchanged.
AI becomes a technology experiment.
Not an institutional shift.
And AI transformation is not a technology project.
It is an operating model redesign.
That requires executive ownership.
From Stanford discussions on AI strategy, one theme was consistent:
When AI initiatives remain confined to technical teams, they rarely scale beyond experimentation.
When leadership owns sequencing, governance, and cross-functional redesign — impact compounds.
Why Maturity Gets Overestimated
When leaders say “we’re probably at a 6 or 7,” what they often mean is:
- People use AI fairly often.
- ChatGPT is accessible.
- There’s internal excitement.
- A few automations exist.
That’s not level 7.
That’s level 2 or 3.
There’s nothing wrong with being at level 2 or 3.
The danger is believing you’re already advanced — because that kills urgency and clarity.
The Calibration Problem (Yes, It’s Human)
The Dunning–Kruger effect explains how people tend to overestimate competence in unfamiliar domains because they lack a reference point for mastery.
AI adoption fits this pattern.
If your benchmark is “we’re using AI more than last year,”
you’ll likely feel advanced.
But if maturity requires:
- Redesigning workflows
- Embedding AI into decision processes
- Measuring productivity impact
- Governing agents and automation
- Re-aligning incentives
- Redefining role structures
…then most organizations are still early.
Not because they’re failing.
But because transformation is harder than experimentation.
AI Is Operating Model, Not Tool Adoption
AI is not a productivity layer you sprinkle on top.
It changes:
- How decisions are made
- How information flows
- How roles are structured
- How accountability is defined
- How risk is governed
If leadership does not explicitly sponsor and sequence this shift, AI adoption fragments.
You get pockets of enthusiasm instead of institutional redesign.
The Other Extreme: Automation Without Governance
There is another mistake at the opposite end.
Automating aggressively without governance.
Deploying agents into broken workflows.
Connecting systems without ownership.
Launching copilots without defining responsibility.
That creates complexity and risk.
Mature AI adoption requires:
- Clear process ownership
- Defined approval layers
- Measured impact
- Intentional sequencing
More AI is not always better AI.
Integration discipline matters more than tool count.
A Practical 0–10 AI Maturity Scale
To anchor these conversations, here is a simplified maturity framework:
Level 0 — Ignorance
No awareness. No usage.
Level 1 — Curiosity
Individuals experiment independently.
Level 2 — Occasional Reactive Use
AI is used when someone remembers.
Level 3 — Frequent but Unstructured
Weekly usage, no standards or measurement.
Level 4 — Cultural Expectation
People start asking, “Did we consult AI?”
Level 5 — Partial Process Integration
2–3 key workflows redesigned with AI embedded.
Level 6 — Operational Standard
AI is required in critical workflows.
Level 7 — Structural Redesign
Roles evolve. Manual repetition drops significantly.
Level 8 — AI-First Organization
New processes are designed with AI from day one.
Level 9 — Internal Competitive Advantage
Operations are structurally faster and more intelligent than peers.
Level 10 — Optimal Saturation
Everything that should be AI-assisted is. More would reduce clarity.
The Question Leaders Should Actually Ask
Not:
“Are we using AI?”
But:
“Is AI embedded in our operating model — and is leadership accountable for its integration?”
And then:
“What would it take to move one level up?”
Because AI transformation is not a hackathon.
It is executive design.
And without leadership ownership, it remains a pilot — not a shift.
